Do I need a consultant for ISO 9001, or can my shop do it ourselves?

The honest answer, from someone who runs shop-floor quality — not someone selling consulting hours. What each path costs, when a consultant earns the fee, when DIY wins, and the middle path.

Can a small shop get ISO 9001 without a consultant?

Yes. A small shop that already inspects parts, keeps material certs, and trains its people can usually prepare for ISO 9001 itself with a gap assessment and a set of templates laid out to the right clauses. Consultants earn their fee on complex, multi-site, aerospace-flow-down, or deadline-critical projects — not on a 10-person shop proving work it already does.

The part the sales calls skip: the registrar certifies your system, not the person who wrote it. Nothing in ISO 9001:2015 or the accreditation rules requires a consultant. The standard requires documented information, records, an internal audit 9.2, and a management review 9.3 — who typed the documents is nobody's business.

What does each path actually cost?

One structural fact: your registrar cannot also be your consultant — accreditation rules require certification bodies to stay impartial about systems they certify. Somebody builds the system: a consultant, or you. The registrar only judges it.

When is an ISO 9001 consultant actually worth the money?

A consultant is worth the fee when the project is genuinely bigger than a small shop's spare capacity: multiple sites, design responsibility under Clause 8.3, aerospace or customer flow-downs stacked on top, a hard deadline measured in weeks, or nobody in the building with hours to own the system. Paying to compress the calendar is a legitimate buy.

What a good consultant sells isn't secret knowledge — the standard is public. They sell project management, pattern recognition, and someone to blame the calendar on. For the right shop that's worth real money; just know that's the product.

When does DIY ISO 9001 win?

DIY wins when the shop is small, single-site, already doing the work, and has one person who can own the system a few hours a week. The gap between what you do and what you can prove is documentation — and documentation is a template-and-discipline problem, not a five-figure problem.

The profile where DIY reliably works, because it's most small job shops:

There's a quieter reason DIY wins at this size: the system you write yourself is the one you actually run. When the auditor asks the guy on the saw how nonconforming material gets handled, he answers in the procedure's words — because they're his words. That's what a clean audit sounds like, and no consultant can write it for you.

The DIY toolkit is short: a gap assessment, the records — calibration 7.1.5, training 7.2, traceability 8.5.2 — corrective action 10.2, supplier control 8.4, and a dry-run internal audit 9.2. The 30-day plan on the field guide sequences all of it.

The middle path: DIY prep plus a pre-audit consulting day

The best value for many shops is a hybrid: do the preparation yourselves — gap assessment, records, process documents, internal audit — then hire a consultant for a single pre-audit day to poke holes before the registrar does. You buy one day of expert eyes instead of a months-long engagement, and you keep a system your shop actually understands.

Almost every consultant sells this as a one-day gap review or mock audit — and it's where their hourly value peaks. A day of them walking your floor asking the auditor's questions beats a month of them typing your work instructions.

  1. Run the gap assessment yourself. Clauses 4 through 10, scored honestly, owners and dates on every gap. The free worksheet covers the six areas that fail small shops most.
  2. Stand up the records and process documents. Calibration log, training matrix, traveler, CAPA process, supplier list — from templates, filled in with your specifics.
  3. Do your own internal audit and management review 9.2 9.3. Find your own findings first.
  4. Then buy one pre-audit day. Have a consultant mock-audit the system you built. Their findings list is now short, specific, and cheap to close.
  5. Close the findings, book the registrar. You walk into Stage 1 having already survived a harder audience.

The order matters. A pre-audit day on an unprepared shop just produces an expensive to-do list you could have written yourself. Prep first, then pay for the poke.
